I have spent more than twenty years inside enterprise transformation work — EdTech, financial services, direct sales, insurance technology, healthcare software, and regulated construction. For most of that time I was the person accountable for making delivery actually work: building and leading agile coaching functions, running delivery leadership, and standing up the standards and metrics that let organizations see themselves clearly.
What kept happening
The pattern repeated across every industry I worked in. A team would be told it was underperforming. I would go look, and the team would turn out to be capable, committed, and working hard. The constraint was almost never the people. It was the structure they were working inside — roles that did not say what anyone owed, decisions that had to climb three levels to get made, handoffs that only worked when the right person happened to be in the room.
You can coach a team for a year and not move any of that. The practices improve, the structure does not, and six months after the engagement ends the organization has quietly returned to where it started.
Why I built the model
I kept solving the same problem without a name for it. Organizational entropy gave me one: the drift toward disorder that arrives gradually, disguised as normal business activity. Extropy is its counterpart — the capacity to generate coherence faster than complexity erodes it.
The Organizational Entropy & Extropy Model is what came out of putting that on paper: two conditions that determine whether an organization compounds capability or burns it, six sub-themes underneath them, and a way to find out where you actually sit rather than where you assume you do.
AI made the question urgent. AI does not fix a structurally incoherent organization. It runs that organization's existing patterns faster, at higher volume, with more apparent authority. Whatever your structure produces today, AI will produce more of it.
How I work now
Peak Agility is a solo practice by design, backed by ten partner firms in the Human AI Consortium, a founding-member network of practitioners focused on human flourishing through AI. You work directly with me. The partner network is there so the work has depth behind it without depending on a single person — which would be an odd way to run a practice that diagnoses key-person dependency for a living.
Engagements run ninety days: diagnose, design, deploy. The goal is that the changes hold after I leave.
