I've worked with organizations across technology, financial services, education, construction, and insurance — and the pattern is consistent: when AI enters a structurally incoherent organization, it doesn't fix the problem. It accelerates it. This paper frames that dynamic and gives leaders a practical lens for addressing it.
Most organizations are approaching AI as a technology adoption challenge. That framing is incomplete. The harder problem is organizational: whether the enterprise is designed in a way that allows better information and faster decisions to converge into better action. When that design is weak, AI does not correct it. It intensifies it.
This paper argues that the most useful lens for understanding that reality is organizational entropy — the tendency of organizations to drift toward misalignment, friction, and coordination failure unless coherence is actively maintained. The positive counter-condition is organizational extropy: the capacity of an organization to generate alignment, effective action, and learning through its structure rather than through constant intervention.
The practical question for leaders is not whether AI matters. It does. The question is whether the organization will absorb AI as a multiplier of coherent capability or as a force that accelerates disorder. That difference is driven less by ambition, tooling, or individual talent than by structural coherence.

Executives understandably ask how quickly their organizations can adopt AI, where the highest-value use cases are, and how to scale them. Those are valid questions, but they sit downstream of a more foundational one: what kind of organization is AI entering?
If priorities routinely conflict, if decision authority is unclear, if teams optimize locally without system awareness, and if progress depends on a handful of people translating, reconciling, and rescuing the work, then AI will not fix the underlying condition. It will increase the speed at which information, outputs, and recommendations move through a structurally incoherent system.
That is why some organizations seem to gain dramatic advantage from similar tools while others generate noise, duplication, and motion without equivalent gain. The difference is not merely sophistication. It is coherence.
A better lens: organizational entropy and extropy
Entropy
In physics, entropy describes the tendency of systems to drift toward disorder unless energy is applied to maintain structure. Organizational life shows a comparable pattern. As complexity grows, priorities fragment, roles blur, information becomes harder to use, and coordination costs rise. Misalignment usually arrives gradually, disguised as normal business activity.
Complexity is not the enemy. A highly complex organization can still be coherent if its roles, priorities, and interactions remain aligned. What produces entropy is not complexity itself but the gap between complexity and the organization's ability to maintain coherence as it grows.

Extropy
Organizational extropy is the capacity of an organization to generate alignment, effective action, and learning through its structure rather than through constant intervention. It does not mean simplicity, perfection, or the absence of tension. Some of the most capable organizations in the world operate in highly complex environments. Extropy is not about reducing that complexity — it is about designing the organization so that complexity does not collapse into incoherence.
It means the organization has been designed so that alignment, judgment, and learning are generated through the structure itself. People understand how work connects, how decisions should be made, and how local choices affect the broader system.
Why the distinction matters
Ability alone is not enough. Highly talented people can keep a weak system functioning for a long time, but that does not mean the system is sound. It means the organization is paying for incoherence with human effort. The result is a fragile operating model that looks productive until the key people burn out, leave, or become bottlenecks.
Structural coherence
Structural coherence is the practical basis of organizational extropy. It exists when an organization's design reliably aligns roles, priorities, and interactions strongly enough that the organization does not need constant translation and rescue work just to move forward. It is produced by three primary conditions:
- Role advocacy: people understand what they are there to advocate for on behalf of the broader system, including decision authority, stewardship, and contribution within a clear sphere.
- Priority alignment: teams make local decisions that still converge toward enterprise goals.
- System orientation: work is optimized with the whole value stream in view rather than by protecting local targets alone.
Transparency is not merely visibility. Information is not merely findable; it is usable in making aligned decisions. When structural coherence is high, learning becomes more reliable because friction can be seen and corrected before failure becomes damage.
This does not imply bureaucracy or rigid control. In fact, coherent organizations often decentralize more effectively because purpose, priorities, decision authority, and role advocacy are clear enough for local judgment to converge without heavy supervision.
The coherence matrix
The most useful way to apply this framework is to assess two conditions together: structural coherence and adaptive capability. Either one can exist without the other. Their interaction creates four distinct operating environments.

Illustrative examples from practice
Reorganizing engineering and product work into clearer value streams, supported by portfolio management and role-specific coaching, improved delivery predictability to above 90 percent. The gain did not come from asking individuals to work harder. It came from increasing structural coherence: priorities became clearer, coordination burden dropped, and teams could act with better system awareness.
Consolidating work around canonical data models, MDM/iPaaS integration, and structured work-intake channels reduced dependence on informal translation and side-channel coordination. Requests that previously arrived through scattered conversations were routed through a visible intake system with status tracking, clearer decision authority in the intake path, and more reusable data structure for downstream analytics and AI-adjacent use. This is the difference between manufactured alignment and alignment generated through the structure.
Embedding flow metrics, backlog readiness, and clearer planning discipline improved throughput predictability from 78 to 95 percent by story count and from 60 to 83 percent by story points, while team efficiency increased 39 percent and velocity remained stable at 22.5 story points despite a 29 percent reduction in capacity. That pattern is hard to explain by heroics alone. It is what coherence looks like when a team can absorb constraint without losing alignment.
What entropy looks like in practice
Entropy is rarely first experienced as collapse. It shows up as pattern. Leaders who wait for overt failure usually discover the problem late. The earlier signs are subtler and far more useful:

None of these signals may suggest entropy by itself. Together, however, they undeniably reveal whether the organization is spending more energy maintaining motion than increasing capability.
Why AI magnifies existing conditions
AI accelerates information processing, content generation, analysis, and recommendation. That sounds universally beneficial, but speed only helps when the system can absorb speed without multiplying divergence.
In coherent organizations
AI shortens cycle time, improves judgment, reduces administrative drag, and helps teams learn faster because the surrounding system already provides usable structure. Decisions are actionable. Priorities are aligned. People understand what good looks like.
In entropic organizations
AI increases motion before it increases meaning. It can produce more outputs, more analysis, and more recommendations than the system can absorb coherently. When priorities conflict, AI scales conflict. When authority is ambiguous, AI scales indecision. When teams optimize locally, AI can make local success look impressive while enterprise performance deteriorates.
That is why AI readiness should be treated as an organizational design test. The technology often exposes what the enterprise had already been masking through meetings, workarounds, and exceptional people.
What leaders should do differently
Leadership cannot be reduced to oversight and target enforcement. Leadership is largely the work of reducing entropy by designing the conditions under which coherent action is generated through the structure rather than through constant intervention.
Managing entropy — reconciling priorities, intervening in stalled decisions, absorbing the cost of weak structure — is not the same as reducing it. Managing entropy stabilizes disorder. Reducing entropy designs it out of the system. Many leaders spend most of their time doing the former while believing they are doing the latter.
- Design for role advocacy, not just accountability. Accountability alone tends to produce blame avoidance, territorial behavior, and upward escalation. Advocacy asks a different question: what is this role positioned to advance on behalf of the larger system?
- Clarify decision authority. A role without decision authority is not fully a role — it is a dependency disguised as structure. Escalation should be a deliberate exception, not the default path to resolution.
- Use meetings as a diagnostic, not just a calendar event. If the same alignment must be recreated live over and over, the structure is underperforming.
- Stop rewarding heroics as proof of health. Heroics are often evidence that the system is extracting capability instead of compounding it.
- Optimize the whole system. Local excellence that increases enterprise friction is not excellence.
- Use AI to reveal friction, not just to cope with it. The best use cases often expose where the organization keeps generating avoidable coordination burden.
None of this requires a single preferred framework. Agile, Lean, product operating models, portfolio disciplines, and strong functional structures can all support coherence when they are used to reduce entropy rather than add valueless performance or process weight.
A 90-day agenda for leaders
Leaders who suspect AI is entering a high-entropy environment do not need to start with a reorganization. They need a clearer diagnosis and a disciplined response.

A useful test is simple: if a key person disappeared for six weeks, would work continue cleanly or would the organization lose its translator, escalator, and informal operating system? Six weeks matters because shorter windows allow organizations to mask dependency through adrenaline and improvisation. The answer tells you a great deal about whether the system is truly coherent or merely being compensated for its incoherence.
The central choice
Organizations do not become AI-ready by announcing ambition or buying access to better tools. They become AI-ready when the structure can absorb speed, information, and delegated judgment without collapsing into greater confusion.
That is the practical value of the entropy lens. It explains why hard-working organizations still bog down, why smart people can coexist with poor operating performance, and why AI can make some enterprises dramatically more capable while making others busier, louder, and harder to coordinate.
